A losing team doesn\u2019t turn into a contender overnight. There\u2019s no magic formula, no secret playbook. It takes time, relentless energy, and a clear plan. Coach Charlie TeGantvoort<\/strong> knows this firsthand. He has stepped into programs buried under years of losing seasons and transformed them into playoff teams. The process isn\u2019t easy, but it is possible\u2014with the right approach.<\/p>\n\n\n\n

Step 1: Build Trust Before Anything Else<\/strong><\/h3>\n\n\n\n

Trust has to come first, before schemes, before weight room programs, and before anything football-related. Players, coaches, and the community must believe in the vision. That starts with showing up every day with energy and consistency<\/strong>.<\/p>\n\n\n\n

Trust isn\u2019t built in team meetings\u2014it\u2019s built in the everyday moments. Taking time to talk to a struggling player, checking in on grades, being present in the hallways, the weight room, and every practice.<\/strong> Those moments matter more than any speech about a fresh start.<\/p>\n\n\n\n

TeGantvoort understood that a losing team isn\u2019t just physically beaten down\u2014it\u2019s also mentally defeated<\/strong>. He made it clear to his players that the past didn\u2019t define them<\/strong>, but they had to be willing to work to change the future.<\/p>\n\n\n\n

\u201cI told them, \u2018I don\u2019t care what happened before. That\u2019s over. We\u2019re starting fresh, and we\u2019re gonna build something together,\u2019\u201d he said. That message set the tone\u2014no dwelling on the past\u2014just a focus on what could be built moving forward.<\/p>\n\n\n\n

Step 2: Set the Standard\u2014And Hold Everyone to It<\/strong><\/h3>\n\n\n\n

Once trust is established, the next step is establishing clear, non-negotiable standards<\/strong>. That doesn\u2019t just mean showing up on time or wearing the right gear. It means setting expectations for effort, attitude, and discipline<\/strong> and refusing to compromise on them.<\/p>\n\n\n\n

Some players will resist. Some will test the boundaries. That\u2019s normal. What matters is sticking to the standard and proving that it applies to everyone<\/strong>. TeGantvoort saw this firsthand when he took over his program. Players were used to cutting corners, and old habits didn\u2019t change overnight.<\/p>\n\n\n\n

\u201cWe had kids who had been cutting corners for years,\u201d he said. \u201cWhen they saw we weren\u2019t backing down, that\u2019s when things started to change.\u201d The moment players realized accountability wasn\u2019t optional, the culture started to shift.<\/p>\n\n\n\n

Accountability has to be consistent.<\/strong> If a star player skips a workout, there has to be a consequence. If a backup offensive lineman shows up late, the response has to be the same. Players don\u2019t buy in when they see inconsistency. They buy in when they see fairness and structure.<\/p>\n\n\n\n

Step 3: Create Small Wins to Build Confidence<\/strong><\/h3>\n\n\n\n

Losing teams don\u2019t believe they can win\u2014because they haven\u2019t. That\u2019s why early victories, no matter how small, are critical<\/strong>. It might mean a dominant weight room session, a well-executed practice, or a competitive showing against a stronger team.<\/p>\n\n\n\n

TeGantvoort knew his players needed a reason to believe in themselves. Instead of immediately pitting his team against powerhouses, he scheduled winnable games to build confidence<\/strong>. This wasn\u2019t about taking an easy route\u2014it was about giving his players a real chance to see progress<\/strong>.<\/p>\n\n\n\n

\u201cIf you go 0-5 every year to start the season, those kids check out,\u201d he explained. \u201cWe had to give them something to believe in.\u201d That belief starts small\u2014a hard-fought win, a close game against a tough opponent, a moment where players realize they\u2019re capable of more than they thought.<\/p>\n\n\n\n

Confidence grows through repetition. When players experience success\u2014even in practice\u2014they start expecting it. A team that expects to win plays differently than a team that hopes to win.<\/strong><\/p>\n\n\n\n
